> **⚡ TURBO FLOW v5.0-PREVIEW — THE RIG ERA. PRIVATE BETA OPEN.**
> Turbo Flow continues as **Turbo Rig** — a thin agentic coding rig. The full rig runs in private beta; this repo is its public home: the drop-in governance kit for your v4 install, the evidence, and the beta funnel.

## Two things live here — pick your door
This repo holds **two different products**. They pair well but stand alone:
| You want… | Your door | What it is |
|---|---|---|
| an **agentic dev environment** — Claude in tmux windows, orchestration, memory, live token monitor | **Turbo Flow v4** | Open this repo in a Codespace — `postCreate` installs everything ([setup guide](github_codespaces_setup.md)). Full docs below the fold. |
| **governance for AI-written code** — a review gate that says no | **[`rig-lite/`](rig-lite/)** | A standalone extract of Turbo Rig: `gate.sh` (cross-model review, PR verdicts, sweep), `wt.sh` (isolated worktrees), `secret.sh` (encrypted secrets), the constitution, spec templates, the memory pattern + scaffold, `digest.sh` (repo health), and a 9-task automation pack. Works in **any** repo or environment — including the v4 install above. |
| the **integrated rig** both of these come from | **[private beta](https://turbo-rig-beta.vercel.app)** | Turbo Rig: gate + constitution + memory + automations, running as one system. |
New here? The 60-second version: **v4 below is the environment you install; rig-lite is the rules you drop into it (or anywhere); the beta is both, integrated and growing.**
## 🎬 The new demo — recorded in a fresh Codespace, nothing preinstalled

A clean Codespace boots this repo's devcontainer and the install chain runs end-to-end; then rig-lite proves itself in-container — **fail-closed self-test suite** (30+ checks; says so when shellcheck-gated coverage is skipped) and a live gate run (reviewer CLI stubbed; no API keys on the recording box, same rules as the v4 demo). Not a mockup.
## The gate in this kit survived 16 rounds of review
`rig-lite/gate.sh` was itself reviewed by a model family that didn't write it — and got **REVISE'd sixteen times** before earning APPROVED. The findings are exactly the class the gate exists to catch: a prompt-injection hole that let a diff approve itself, a fail-open path that skipped review entirely, a quoting bug that swallowed failing tests, a silent-reviewer misdiagnosis. Every fix became a self-test. **Builder ≠ reviewer isn't a slogan in this repo — it's the reason this script is trustworthy.**
## rig-lite — the complete portable rig (still the missing half of your v4 install)
Your Ruflo swarm has 215+ tools and 60+ agents. Nothing in it says **no**. [`rig-lite/`](rig-lite/) is a portable governance layer — twelve files, ten minutes, no new dependencies:
| file | what it gives you |
|---|---|
| [`gate.sh`](rig-lite/gate.sh) | a cross-model review gate — deterministic checks first (they're free), then a reviewer from a **different model family** must return a parseable `APPROVED` / `REVISE`. Fail-closed; never merges. `--pr <n>` gates a GitHub PR and posts the verdict as a comment (GitHub becomes the state machine); `--sweep` gates every open PR that has no verdict yet; `-C <repo>` gates another checkout. Every verdict also lands in a local JSONL log the digest joins. |
| [`wt.sh`](rig-lite/wt.sh) | an isolated worktree per parallel writer (Law 3 made executable): `wt <name>` creates `.worktrees/<name>` + branch, `--clean` tidies up after merge. |
| [`init-repo.sh`](rig-lite/init-repo.sh) | one-command onboarding for any repo: a thin `AGENTS.md` (constitution pointer + project cheat-sheet) and the `CLAUDE.md → AGENTS.md` symlink. Never clobbers existing files. |
| [`specs/`](rig-lite/specs/) | the spec + UAT contract templates the constitution's "state on disk" points at: plan before build, verify behavior against the deployed app. |
| [`digest.sh`](rig-lite/digest.sh) | one command, one file: repo health for your whole fleet — merge queue joined with gate verdicts, merged PRs, dirty/behind working copies, site liveness, stale codespaces, repo-hygiene gaps. Fixture-tested via `--selftest`. |
| [`automations/`](rig-lite/automations/README.md) | the background tier as a portable prompt pack: 9 scheduled tasks (morning digest, security scan, memory consolidation, weekly retro, repo-hygiene pass, site sentinel, gate canary, portability canary, nightly sweep) plus two ways to schedule them. |
| [`secret.sh`](rig-lite/secret.sh) | Law 4 made executable: encrypted-at-rest secrets, backend auto-detected (macOS Keychain → libsecret → age → loudly-warned chmod-600 plaintext). `set`/`get`/`rm`/`list` — listing shows names, never values. |
| [`hooks/`](rig-lite/hooks/) | the deletion-guard pre-commit (warn-only, fail-open): staged deletions get loud before a blanket `git add -A` eats a file. `init-repo.sh` installs it; existing hooks are never clobbered. |
| [`constitution.md`](rig-lite/constitution.md) | the four laws your agents can read: builder ≠ reviewer · agents never merge · parallel writers get isolated worktrees · secrets never in git. |
| [`memory.md`](rig-lite/memory.md) | git-versioned cross-session memory — one fact per file + an index, sync rules, lifecycle (diagrams included). |
| [`memory/`](rig-lite/memory/) | the scaffold itself: decisions / gotchas / project-index / inbox, with entry templates — the structure `memory.md` documents and `digest.sh` feeds. |
| [`self-test.sh`](rig-lite/self-test.sh) | proves the kit's fail-closed behavior — injected `VERDICT` strings, silent/crashed/absent reviewers, deterministic-stage ordering, cross-family exclusion, plus `wt.sh`, `init-repo.sh`, PR/sweep, and digest lifecycle checks. Run it before you trust it. |
**Everything here was extracted from the running private beta** — not designed in the abstract, but lifted from a rig that gates its own PRs daily (the kit's gate survived 16 review rounds; the v5.1 waves survived their own gates too, findings and all). And now **every law ships with its tool**: Law 1 → `gate.sh`, Law 2 → the gate's own design (it never merges), Law 3 → `wt.sh`, Law 4 → `secret.sh`. The beta builds continuously; periodically a matured batch kicks down here as one versioned sync point. **v5.1 was the first.**
**Standalone-first**: drop them into any environment — turbo-flow v4 (below), a plain git repo, or CI. No dependency on the v4 stack; the two products are complements, not prerequisites.
## Does builder ≠ reviewer actually matter?
In a controlled 116-task study, cross-family review lifted pass rates from **71.6% → 89.7%**, while same-family self-review barely moved. One recent week of building Turbo Rig with Turbo Rig: **141 PRs · 868 gate runs · 104 parallel lanes** — every merge held by a human.
## Join the private beta
The full rig — integrated gate, constitution, git-versioned memory, automations — is running in private beta.

**Beta feedback:** open an issue or start a discussion here — this repo is the beta's public tracker.
**This repo's active job** is unchanged: the Codespaces-first devcontainer that boots the remote execution plane — **open this repo in a Codespace and `postCreate` runs the whole install chain** (see `github_codespaces_setup.md`). Kubernetes/other-cloud planes now live in [`legacy/k8s-planes/`](legacy/k8s-planes/) — community-maintained, unverified since v4.

## 📦 Turbo Flow v4.0 — the Ruflo era (legacy, kept working)
*The previous release. It still installs and still powers the devcontainer seed this repo actively maintains — it's history you can run, not dead code.*

## 🎬 Demo

Recorded **in a fresh Codespace on `main`, nothing preinstalled** — the install chain runs for real, then a real tmux attach tours all four workspace windows (two Claude panes, the live **token monitor**, `htop`), and the `claude` CLI is launched in **both** Claude windows through to its genuine first-run screen. No API key on the recording box — `demo/auth-guard.sh` refuses to record an authenticated session — so that's the real first-run experience, not a mockup. Reproducible via [`demo/record-v4-onboarding-demo.sh`](demo/record-v4-onboarding-demo.sh) (asciinema + agg).

**Adventure Wave Labs** is the team behind Turbo Flow, a complete agentic development environment built for the Claude ecosystem. We design, build, and maintain the packaging, setup automation, plugin curation, and workflow integration that brings together orchestration, memory, codebase intelligence, and agent isolation into a single streamlined install. The orchestration core itself — the 215+ MCP tools and 60+ agents referenced throughout this README — is [Ruflo](https://github.com/ruvnet/ruflo) v3.5, built by [ruvnet](https://github.com/ruvnet) ("rUv"); Turbo Flow integrates and configures it rather than building it from scratch.

## Quick Start
### Codespaces (primary — nothing to install locally)
1. Click the green **Code** button on this repo → **Create codespace** (or `gh codespace create -R marcuspat/turbo-flow`).
2. Wait for `postCreate` — it installs the full stack automatically (Claude Code, Ruflo, Dolt + Beads, GitNexus, OpenSpec, the token monitor). ~15 minutes on the free 2-core tier.
3. On first attach, the four-window tmux workspace builds itself: two Claude panes, the live **token monitor**, and `htop`. The default terminal profile attaches straight into it.
4. Verify: `turbo-status` · `turbo-help` · `bash devpods/tf-verify.sh`
That's it — the demo GIF above is exactly this path, recorded unedited.
### Local (Linux / macOS)
```bash
git clone https://github.com/marcuspat/turbo-flow -b main
cd turbo-flow
bash devpods/setup.sh && source ~/.bashrc
bash devpods/tmux-workspace.sh # builds the same 4-window workspace
turbo-status
```
### DevPod & Kubernetes
DevPod still works (`devpod up https://github.com/marcuspat/turbo-flow --ide vscode`) against this repo's devcontainer, but the k8s/Rackspace plane guides and boot scripts are **legacy** — see [`legacy/k8s-planes/`](legacy/k8s-planes/) (community-maintained, unverified since v4).
---
